Every institution runs on decisions. Markets are awarded, budgets are allocated, suppliers are chosen, strategies are set. And yet, in most rooms where these choices are made, the method is a spreadsheet, a discussion, and a feeling. The stakes are industrial. The instruments are artisanal.
We think this is the great unexamined weakness of serious organisations. Not a lack of intelligence: the people in these rooms are capable. Not a lack of information: they drown in it. What is missing is instrumentation, the discipline that turned navigation into cartography and observation into astronomy. A decision worth millions deserves at least the rigor we grant a load-bearing wall.
The Garel Lab exists to instrument the act of deciding.
Our method rests on three refusals. We refuse the single point of view: every case that enters the laboratory is examined by every great school of decision theory, run in parallel, and when the methods disagree, we do not hide it, we measure it. Disagreement between instruments is not noise. It is the most honest information a decider will ever receive.
We refuse the unexamined conclusion: every verdict is attacked before it is delivered. Adversarial audit, sensitivity to weights, counterfactuals. A decision that cannot survive our own assault has no business surviving a judge, a board, or an opposing counsel.
We refuse the untraceable: every award, every arbitration leaves the laboratory argued and sourced, a document that can be opened years later and still defend itself. We believe a decision is not finished when it is made. It is finished when it can be explained.
We build for the rooms where error costs more than rigor: public institutions whose choices must hold before the law, executive boards whose programmes engage the future of the firm, committees who allocate capital on the strength of a weighting. We do not advise them. We hand them instruments, and we operate those instruments in production, on real cases, every day. The laboratory practices what it sells: our own choices pass through our own engine.
Others accompany the decision. We instrument it.
